After a decade launching products in digital media and entertainment, the same four questions kept separating the launches that worked from the ones that didn't. Here they are, and the framework we use to answer them with data, not aspiration.
Cohort Strategy
Which users do we build around, and why? What data point(s) will tell us the answer?
Often, we go into a launch with an aspirational target audience. The mistake is confusing aspiration with reality. The users who actually love the product and stick around are often not who we expected. And if we ignore them in favor of chasing a customer who was never going to come or stay, we don't have a business.
Positioning
What we believe makes us special and what our audience believes are often not the same thing. The unlock is the simple truth that connects them.
It's easy to get close to the product and start leading with what excites us: the technology, the model, the proprietary architecture. The audience often does not care what we think is cool. They have one thing on their mind when deciding whether to try something new, and it is almost always simpler than anyone inside the company expects.
Activation Sequencing
What do we need to learn before we scale? What are the gates that unlock our next move?
Sequencing is not a channel rollout. It is a learning agenda. The question is not which campaigns or channels go live first - it is what we need to know first, and what is the sharpest experiment that gets us that answer. Each inflection point unlocks the next decision.
Retention
Do we need to optimize for volume or depth? Which one actually funds our next round?
We often treat retention as something to fix after growth. We shouldn't. Investors will want to know how sticky our customers are, and CAC is usually secondary because if customers stay and use the product deeply, a higher acquisition cost is manageable. If they churn, no growth strategy fixes the business.
